2025 was a year of transformation for Grupa Azoty, requiring consistency and readiness to take difficult but necessary decisions. The period was marked by intensive efforts to restore financial and operational stability. These efforts culminated in defining a new development direction set out in Grupa Azoty’s Strategy to 2030, announced in November.
During the period under review, Grupa Azoty generated revenues of PLN 13.1 billion, representing an increase of approximately 1% versus 2024 (PLN 13.0 billion). The Group’s EBITDA improved from PLN -330 million to PLN 323 million, an improvement of PLN 653 million. EBITDA adjusted to exclude the impact of GA Polyolefins improved from PLN -112 million to PLN 350 million, representing an improvement of PLN 462 million.

A clear improvement in profitability and positive operating performance in the Agro segment—our key segment—confirm that the foundations of our business remain stable. A milestone for the Group’s future was signing a preliminary agreement with Orlen regarding the sale of Grupa Azoty Polyolefins. This strategic step not only enables partial debt reduction, but above all safeguards jobs and ensures business continuity for the project. We are fully aware of the scale of the remaining challenges, which is why finalising discussions with the banks remains our priority, as it will ultimately stabilise the Group’s position for the years ahead,’ summarised Grupa Azoty CEO, Marcin Celejewski.
The Agro segment remains a solid foundation for growth and the key area of Grupa Azoty’s business. In 2025, the segment recorded a significant improvement in operating indicators: EBITDA increased by PLN 386 million (from PLN -185 million to PLN +201 million), revenues rose by 13.2% year-on-year (to PLN 8.9 billion), and sales volumes of nitrogen fertilizers increased by 14% year-on-year. To further strengthen this area and build long-term resilience, operational initiatives are underway, including expanding the portfolio with innovative fertilizer lines (including BioShot, Nitroguard and Azoplon), investments in modernising installations (e.g., ammonia nodes and neutralisation units) to improve energy efficiency, and the continued digitalisation of sales through work on a trading platform for farmers.

New Horizons is a cross-functional programme combining several areas of activity. Each area operates within a dedicated team responsible for analysis, preparation and implementation. New Horizons is a comprehensive action plan aimed at reorganising the operating model through a transition to segment-based management and the centralisation of key management functions. These changes are intended to simplify internal processes and eliminate overlapping responsibilities and tasks, directly improving the efficiency of the entire organisation.
The programme also includes optimisation of production processes to maximise product margins and continuation of strict cost discipline under the Azoty Business programme implemented since 2024. In parallel, the Group is focusing on streamlining its asset portfolio, as well as modern sales support through the development of a digital trading platform and the use of advanced data analytics.
